A Diagnostic Framework for Structures Where the Wrong Things Are Fixed

Abstract
Every system has things locked in place and things allowed to vary. That arrangement is not neutral. When what is locked serves those who control the system, and the cost falls on those who use it, the arrangement is inverted. This paper describes a framework for identifying inversions precisely, locating where they are held in place, and naming the minimum intervention that allows the correct structure to emerge. The framework is grounded in standard mechanism design. It has known limits, documented here alongside its claims.
1. The Problem
Most diagnostic tools ask what is wrong and how to fix it. Open Ring asks a prior question: are the fixed and variable elements of this structure correctly arranged?
A structure where the wrong things are locked in place will produce systematic problems regardless of what else changes. Fixing symptoms without correcting the arrangement is maintenance, not repair.
The same pattern appears across sectors with no surface relation to each other — medical practice, financial services, physical products, credentialing systems, food supply. An incumbent system traps superior solutions not through conspiracy but through the ordinary operation of misaligned incentives. The people who would lose from a change are the same people who control the conditions that prevent it. That is sufficient. No bad actors required.
2. The Mathematical Foundation
One logical condition underlies the entire framework:

Where:
- I(B) is the information content of the variable element — what you learn by observing it
- α is the cost of falsifying the reference point
- P(detect) is the probability that falsification would be detected
A reference point only holds when cheating on it costs more than it is worth — and when any cheating would be visible. If either condition fails, the reference point only appears stable. It is actually drifting. And anything measured against it produces noise, not signal.
This condition is grounded in Becker (1968) on the economics of enforcement and Spence (1973) on signalling under asymmetric information. The contribution of Open Ring is applying this condition as a pre-check before any structural analysis.
Plain English: A thing only tells you the truth when lying about it costs more than it is worth.
3. Fixed and Variable — Four States
Every structure has elements in one of two states: constant (C) or variable (V). Four combinations are possible:

The fourth state — inverted — is the condition Open Ring looks for.
When the reference is variable and the element that should vary is locked, the person who needs information is measuring against a reference they cannot trust. Meanwhile, what should change to serve them is locked in place — in a way that serves whoever controls the arrangement.
This is capture.
Capture immunity is the terminal state — when α × P(detect) is so high that no actor can afford to maintain the blockage. Bitcoin's protocol layer is approaching this. The wheel achieved it.
4. The Five Strata
Capture does not exist only in markets. It exists at every level of human organisation, from inside a single person outward to the largest cultural structures. Open Ring identifies five strata, each with the same four mechanisms operating under different names.
The four mechanisms are always:
- What is known — whether a better arrangement is even visible
- What is reachable — whether it can be accessed
- What is sustained — whether it can be maintained
- What is legitimate — whether it is recognised as valid

A captured arrangement locks all four mechanisms at its stratum. Release requires opening at least one.
The critical insight: a structure can show inversion at one stratum and be held in place at a completely different one. Surf fins sold in sets of three is a Stratum 3 market capture. But what makes surfers accept it without question is a Stratum 5 narrative — the tri-fin setup is simply correct, absorbed as natural before the question is formed. Addressing only the market misses where the maintenance energy actually lives.
This is why the diagnostic scans all five strata before running the full analysis.
5. The User and Their Information
The user is not a peripheral actor in this framework. They are the person whose access to accurate information is the thing being blocked.
In every inverted structure, there is a user who needs accurate information to make good decisions. To get that information, three things must be true simultaneously:
- Signal exists — genuine information about what varies is being produced and reaching someone
- Channel is open — that information can travel through a path not controlled by whoever benefits from the current arrangement
- Reference holds — the standard the information is measured against satisfies α × P(detect) > 1
When any of these fails, the user cannot get accurate information. They make decisions against a distorted signal. The cost of that distortion falls on them — not on the people who control the arrangement.
This is not conspiracy. It requires only that the people who would lose from accurate information reaching the user are the same people who control the conditions that prevent it.
6. The Diagnostic
The diagnostic runs automatically across all five strata. For each stratum it identifies whether an inversion is present, which mechanisms are captured, and how much pressure has accumulated. It then ranks inversions by crystallising potential — how brittle the lock is, how accessible the seed crystal is — and runs the full Gradient and SignalChain analysis for each confirmed inversion.
6.1 Pre-Check
Before diagnosing, the framework asks three questions:
Cost-detection check: for the apparent fixed element — would falsifying it be expensive? Would any falsification be visible? If either is no, the fixed element is only nominally stable. Name this before proceeding.
Natural arrangement check: is there a single natural arrangement that pressure moves toward, or could the correct state be a mixed equilibrium where multiple arrangements coexist? If mixed, the binary captured/released reading may not apply cleanly. Partial release is the expected outcome.
Stratum check: which strata show inversion? All five are scanned. The gap between strata — where the inversion is visible versus where it is held — is where opportunity concentrates.
6.2 The Gradient
Four diagnostic questions per stratum:
- Q1 — What is fixed? Name precisely at this stratum.
- Q2 — What varies? Name precisely.
- Q3 — Who bears the cost? User, incumbent, or both?
- Q4 — Who decided? Intentional defence or accretion?
Verdict: INVERSION CONFIRMED / NOT CONFIRMED / APPROACHING IMMUNE
If inversion is confirmed:
Natural pressure — what does this want to become if unblocked?
Maintenance energy — what is being spent to hold the current arrangement?
Supersaturation point — where has pressure built longest without release?
Seed crystal — the minimum intervention that allows the correct structure to emerge.
The seed crystal is not disruption. It is the minimum action that gives accumulated pressure somewhere to go — the way a seed crystal in a supersaturated solution provides a surface for the correct structure to form around. The pressure is already there. The seed gives it direction.
6.3 SignalChain
SignalChain takes the specific inversion the Gradient identified and locates exactly where in the information chain the problem sustains itself.
Four nodes in sequence. The chain stops at the first confirmed break — all downstream nodes become indeterminate:
Signal — is genuine information about the variable element being produced and reaching anyone?
Channel — is there a path not owned or filtered by whoever benefits from the arrangement?
Ground — is the reference point genuinely held — α × P(detect) > 1?
Reach — is the reference point distributed so no single actor can collapse it?
The break point names the specific failure. The intervention is the minimum action at that specific node — not general strategy, but a precise address.
6.4 The Report
One input. One complete report. The report shows:
- The full stratum map — which strata show inversion, which pillars are captured, how the strata relate to each other
- Per inversion: what is wrong, why it holds, the seed crystal, the specific intervention
- All results expandable at three levels: one sentence, one paragraph, full detail
- Crystallising potential ranked across all inversions — where to act first
7. The Three Instruments
The Gradient — runs the full diagnostic. Identifies whether inversion is present at each stratum, maps where pressure has accumulated, names the seed crystal. Requires genuine domain experience as input. The tool organises what the analyst already knows. It does not replace knowing.
SignalChain — identifies exactly where in the four-node chain information stops flowing. Takes Gradient output as context. Names the break point and the minimum intervention at that specific node.
Field — records what happened when the analyst acted. Reads from a shared dataset. Displays outcome rates, tool usage, experience levels, and all individual records. This is the instrument that turns a coherent framework into a tested one.
The three instruments in sequence:
Gradient → SignalChain → Field → repeat
No two instruments are directly linked to each other. But the three together are inseparable. Remove any one and the cycle stops. The Gradient without Field is diagnosis without feedback. SignalChain without the Gradient is precision without context. Field without the first two is data without a framework to read it.
8. Sectors Analysed
The following structures have been run through the framework using direct domain experience.
Surf fins — INVERSION CONFIRMED. The minimum unit of sale is fixed as a set of three, calibrated for conditions most surfers never ride. The surfer's actual performance is the variable bearing the cost. Accretion capture at Stratum 3. Held in place at Stratum 5 by the narrative that the tri-fin setup is simply correct. Seed crystals needed at both strata.
Asymmetric surfboards — INVERSION CONFIRMED, multi-stratum. Stratum 5: the story that symmetric boards are correct has been absorbed as natural — the seed is a documented biomechanical argument any surfer can verify in the water. Stratum 3: spot and rider-oriented boards are absent from the market because the market produces for idealised conditions — the seed follows changed demand once the narrative shifts. Stratum 3/4: sound materials require an open spec and sourcing document hand shapers can use. Correct sequence: Stratum 5 first, then Stratum 3, then materials.
Kite bar architecture — INVERSION CONFIRMED. Standard bar architecture with a fixed depower ceiling is locked in place; the rider's access to full depower is the variable. The superior solution is also simpler and cheaper — remaining resistance is pure incumbency protection. Seed crystal placed: OpenKiteBar published openly on GitHub without patent.
Bitcoin interface layer — INVERSION CONFIRMED, multi-stratum. Protocol layer: approaching capture immune — the 21M cap satisfies α × P(detect) at extreme levels, falsification requires more energy than most countries consume and every attempt is publicly visible. Interface layer: custodian intermediation is the default; self-custody requires opting out and bears all the UX friction. Most important seed: a Stratum 4 default design seed — making self-custody the path of least resistance for a specific user in a specific situation. Stratum 5 seed already being planted through Nostr: naming the inversion ("my keys, my coins") so it can be thought.
Chronic disease medicine — INVERSION CONFIRMED. Symptom treatment is fixed; patient health outcomes are the variable. Cost-detection warning: pharmaceutical funding of medical education means the fixed element is maintained by concentrated finance with poor detection. The reference point is only nominally stable. Seed crystal: open communities documenting reversal protocols.
Supermarkets and food chains — INVERSION CONFIRMED, four strata. Stratum 3: a small number of chains control what gets sold, at what price, to whom — workers and suppliers bear all variance. Stratum 5: "cheap food" is not cheap, the cost is paid by someone else invisibly. Stratum 4: local food infrastructure was systematically undercut by planning law and zoning that favours large stores. Stratum 2: the supermarket-supplier relationship is the most asymmetric in any sector — suppliers have no exit. Strata 3 and 5 seeds reinforce each other: food waste data disclosure (makes the hidden cost legible in numbers) and true-cost basket analysis (makes it legible in meaning). Stratum 1 — the workers — shows the lowest crystallising potential: not because the situation is not severe, but because they are the most depleted and have the least leverage.
The structure of the self — INVERSION CONFIRMED. The observer — the narrating "I" — is treated as fixed. Everything observed varies. The observer is actually the most fragile element: constructed moment to moment from memory, narrative, and sensation; requiring constant maintenance to feel real. What does not move is awareness itself — the field in which observation occurs. Seed crystal: one reorientation, available in any moment — notice what is noticing. Not a practice. Not a belief. A single redirection of attention that either reveals something or it doesn't.
9. Known Limits
Mixed equilibria. The framework assumes a single natural arrangement that pressure moves toward. Some structures have no such arrangement — multiple arrangements stably coexist. In these cases the binary captured/released reading is too coarse. A seed crystal still has a role, but partial movement is the expected result.
Rotated capture. A seed crystal can release the current inversion and immediately produce a new one in the space it opened. The framework identifies what needs to change. It does not prevent the next capture from forming. Before acting, ask: who benefits from the new arrangement, and what prevents them from becoming the next incumbent?
The wrong-layer escape hatch. When a seed crystal fails, the framework permits an unfalsifiable move: re-specify what the fixed element was. This move is sometimes legitimate — domain experience deepens, the fixed element genuinely was mis-specified. But the same move can protect the framework from evidence that would falsify it. The discipline: when re-specifying after a failure, name explicitly whether the re-specification is a genuine correction or a defensive move.
10. The Falsification Condition
The framework should be treated as tested only after completed cycles where:
- The diagnostic confirms inversion with high confidence
- The fixed element passes the cost-detection test — genuinely constant, not nominally so
- A domain expert with direct experience runs the analysis and agrees with each step
- The seed crystal is actually placed in the world — not documented, placed
- Outcomes are observed and recorded in Field
If, across multiple clean cycles, the seed crystal consistently fails to produce measurable movement toward the natural arrangement, and incumbents do not need to expend additional maintenance energy to hold the structure in place, the framework is wrong.
Specifically: the claim that pressure accumulates in inverted structures and that minimum interventions can release it would be falsified. The alternative — that capture is maintained by something the framework does not model — would need to be taken seriously.
The honest position: the framework is internally consistent and the tools are built. What does not yet exist is a completed cycle with Field data from an external user. That is the next thing that needs to happen. One real cycle — on surf fins or asymmetric boards, with honest Field reporting afterward — transforms a coherent framework into a tested one.
